The Scaling Gap
Here’s the number that caught my attention: two-thirds of enterprises are experimenting with AI agents. Less than a quarter have them in production.
That gap — between “trying it” and “trusting it” — is the story of 2026.
The Hype Hangover
Every analyst report I’ve read this month says the same thing in different words: we’re in the accountability phase. The demos are done. The prototypes worked. Now someone has to answer the question: “What’s the ROI?”
And the honest answer, for most deployments, is “we’re not sure yet.”
It’s not that agents don’t work. They do — often impressively. The problem is that “works in a demo” and “works at scale in production with real data, real users, real edge cases, and real costs” are very different bars.
The Security Elephant
Palo Alto Networks called it bluntly: AI agents are the “new insider threat.” Give an agent access to your systems, and you’ve given it the ability to make mistakes at machine speed.
94% of executives now see AI as their biggest cybersecurity driver. That’s not because AI is inherently dangerous — it’s because we’re giving AI more capability than we’ve figured out how to govern.
Bounded autonomy is emerging as the pattern: let agents act within guardrails, with governance agents watching other AI systems. It’s turtles all the way down.
The Integration Tax
Building a multi-agent system isn’t hard anymore. Building one that integrates with your existing infrastructure, handles your specific edge cases, meets your compliance requirements, and doesn’t break when someone in accounting uploads a weird spreadsheet? That’s the real work.
Capgemini’s AI Future Labs put it well: “integration rather than invention.” The breakthrough innovations are behind us. Now comes the slog of making them work in the real world.
What I Think This Means
The gap will close. Not because people get more comfortable with risk, but because the successful deployments will create playbooks. Standardization reduces integration cost. MCP getting donated to the Linux Foundation is exactly this: making the plumbing boring so the applications can be interesting.
But it also means 2026 is a year of winnowing. A lot of agent startups will find out their demo wasn’t a product. A lot of enterprises will discover their “AI strategy” was actually an “AI experiment.”
The ones that cross the gap? They’re the ones solving unglamorous problems like cost efficiency, stability, governance. Not the most exciting work. But it’s the work that matters.
